Behind the final product stands the coordinated work of raw material manufacturers, component suppliers, technology partners, logistics service providers, assembly plants and quality professionals. As a result, the impact of a single non-conforming component, an inaccurate work instruction or a process deviation detected too late can quickly spread throughout the entire supply chain.
For a long time, the traditional approach to quality was based on the principle that each company was primarily responsible for its own processes and for the conformity of the products it delivered. This remains a fundamental requirement, but on its own, it is no longer sufficient.
In modern automotive manufacturing, quality is not created by separate companies, but by interconnected processes.
This raises an increasingly important question:
Where does one supplier’s responsibility end, and where does the next participant’s responsibility begin?
The answer is becoming less and less clear. Responsibility for quality cannot simply be passed on to the next level of production.
Stellantis Sent a Clear Message to Its Supplier Network
On 30 June 2026, Stellantis held its European Supplier Convention in Paris with the participation of nearly 300 European suppliers. The event focused on the company’s long-term strategy, future model launches and closer cooperation between the manufacturer and its suppliers.
Company leaders emphasised operational excellence, early supplier involvement, transparent communication and consistent execution. One of the key messages of the event was that quality is not the responsibility of a single team or company. Every decision made within the supplier ecosystem has an impact on the final customer experience. [1]
This statement goes far beyond the communication of a corporate event. It reflects an industry-wide shift in which the role of suppliers is no longer limited to delivering specified components on time.
Today, suppliers directly influence:
- the successful production ramp-up of new models;
- the stability of manufacturing processes;
- the speed at which defects are detected;
- the frequency of warranty-related issues;
- the customer’s experience of the brand;
- and the business performance of the entire supply chain.
Quality is therefore no longer merely a question of technical compliance. It has become one of the most important factors shaping competitiveness, customer confidence and brand value.
Shared Responsibility Does Not Mean Shared Blame
The term “shared responsibility” can easily be misunderstood.
It does not mean that, in the event of a quality issue, it is no longer possible to identify which company or process caused the deviation. Nor does it mean that responsibility should be divided among several parties until, in the end, no one accepts the consequences.
Quite the opposite.
Shared quality responsibility can only work if every participant clearly understands:
- their own tasks;
- their decision-making authority;
- their inspection obligations;
- the relevant escalation points;
- and what information must be communicated, when and to whom.
Shared responsibility does not reduce individual accountability. It complements it.
The supplier is responsible for delivering conforming products from a stable and controlled process. The customer is responsible for providing clear and timely requirements. The manufacturer is responsible for adequately controlling incoming components and its own processes. The quality service provider is responsible for ensuring that inspection, sorting and rework are carried out consistently, in a documented and traceable manner.
If any participant merely fulfils the contractual minimum without considering the entire process, significant risk remains within the system.
Quality Must Begin at the Supplier Decision Stage
Supplier quality often only receives real attention after a deviation has already occurred.
A defective component appears on the production line, a manufacturing process stops, a complaint is received or an urgent sorting requirement arises. At that point, organisations quickly try to identify the affected stock, determine the source of the defect and maintain production continuity.
Effective quality management, however, must begin much earlier than the complaint stage.
Risks must already be assessed during supplier selection, requirement definition, product and process design, sample production, approval procedures and before serial production begins.
Automotive quality management systems also emphasise the connection between processes, supplier performance monitoring, controlled change management, root cause analysis and defect prevention. The IATF requirements developed for sub-tier suppliers specifically highlight supplier monitoring, problem-solving, traceability, process measurement and change management. [3]
The objective is therefore not simply to detect defective products as efficiently as possible.
The real objective is to prevent the process from producing them in the first place.
Early Cooperation Can Reduce Later Quality Risks
Automotive suppliers often possess extensive knowledge of their own technologies, materials and manufacturing processes. This expertise may already provide valuable input to the customer during the early stages of product development.
If a supplier is only involved as the executor of an already finalised technical specification, not all aspects of manufacturability or inspectability may be considered during development.
Early supplier involvement creates an opportunity to identify, before series production begins:
- tolerances that are difficult to maintain;
- unstable technological steps;
- measurement uncertainties;
- material selection risks;
- limitations related to automation;
- and potential capacity problems.
The objectives of the European Supplier Advisory Council launched by Stellantis in March 2026 also include transparent dialogue, faster decision-making and earlier supplier involvement in addressing shared industry challenges. The council focuses on areas such as production planning, regulatory and cost impacts, technological readiness and industrial performance. [2]
This approach demonstrates that suppliers are becoming less like simple executors and increasingly like strategic and technological partners to manufacturers.
Shared Responsibility Depends on Shared Data
In a complex automotive supply chain, it is not enough for every company to maintain its own internal reports.
Fast problem detection requires accurate, comparable and timely data.
Such data may include:
- the type and frequency of defects;
- the production time and batch number of non-conforming products;
- the affected machine, tool or production line;
- changes in process capability indicators;
- trends in inspection results;
- the volume of rework and sorting activities;
- connections between complaints and warranty cases;
- and the effectiveness of corrective actions.
The objective is not to generate as much data as possible, but to ensure that the right information leads to the right decision at the right time.
A deviation becomes especially dangerous when its early warning signs are already visible in the systems of several companies, but the information is not connected.
The joint SPC manual published by AIAG and VDA in July 2026 also aims to support more consistent statistical evaluation of manufacturing processes, more transparent analysis of process capability and earlier detection of deviations before defective products are produced. The harmonised approach is also intended to help participants in global supply chains understand and compare one another’s quality data more easily. [4]
When Does a Supplier Defect Become a Systemic Risk?
The impact of a supplier deviation does not depend solely on the number of defective products.
Even a low-volume issue can have serious consequences if:
- it affects a safety-critical component;
- the defect is difficult to detect;
- the same component is used in several models;
- the affected products have already reached multiple countries;
- proper traceability is not available;
- or the deviation causes a production stoppage.
The risk becomes particularly significant when the same supplier, technology or component serves several plants and models.
Standardisation and common platforms create economic and operational benefits, but they can also amplify the impact of a defect with a common origin.
For this reason, supplier performance must not be evaluated solely on the basis of defect rates. It is also necessary to consider:
- the possible consequences of the defect;
- its detectability;
- the affected production volume;
- response time;
- the likelihood of recurrence;
- and the supplier’s problem-solving capability.
A good supplier is not necessarily one that never experiences a deviation. A good supplier is also one that can recognise, contain, communicate and permanently eliminate the root cause of a problem quickly.
What Happens When Prevention Is No Longer Enough?
Unexpected deviations may occur even in the most advanced quality management systems.
In such situations, the primary task is to prevent the issue from spreading further. It must be ensured that suspected or non-conforming products do not enter the next production process, do not reach final assembly and, most importantly, do not reach the customer.
Within a short period of time, it is necessary to:
- determine the affected inventory;
- identify a reliable method for detecting the defect;
- isolate and inspect the products;
- ensure the supply of conforming components to production;
- document the results;
- feed the findings back into the root cause analysis.
In this situation, speed and accuracy are equally important.
A rapid sorting operation that is not properly documented does not necessarily provide real protection. At the same time, a carefully designed action plan will not support production if it only begins several days later.
Professional quality intervention therefore involves more than simply providing labour. It requires clear inspection criteria, properly trained employees, a controlled process, continuous feedback and transparent reporting.
An External Quality Service Provider Does Not Take Over Responsibility
Manufacturers and suppliers often involve an external quality service provider in the management of a deviation.
It is important to clarify, however, that such a partner does not assume the manufacturer’s or supplier’s full responsibility for quality.
Its role is to provide professionally structured and rapidly deployable support in:
- isolating affected products;
- carrying out sorting and inspection activities;
- performing in-process and final inspection;
- conducting rework;
- providing CSL1- and CSL2-level controls;
- temporarily stabilising the process;
- and generating reliable data.
The importance of an external service provider increases particularly when a company urgently requires additional inspection capacity, specialists at another location or specific quality expertise.
However, the assignment must not end with the removal of defective products.
Data generated through sorting, inspection and rework must be fed back into the supplier’s and manufacturer’s problem-solving processes. Otherwise, the external intervention merely treats the symptom without supporting long-term process improvement.
The Next Competitive Advantage: A Responsive Supplier Network
In the future automotive industry, the companies with the strongest competitive position will not necessarily be those whose supply chains never experience a deviation.
Such a system is unlikely to exist.
The more successful companies may be those that recognise changes quickly, communicate transparently and intervene according to predefined processes.
This requires a supplier network in which:
- requirements are clear;
- data is comparable;
- risks are visible;
- deviations do not remain hidden;
- escalation is not delayed;
- and problem-solving does not stop at temporary containment.
Shared supplier responsibility for quality is therefore not a communication slogan.
It is an operating model in which every participant understands how their own decisions affect the next process, the final product and ultimately the customer.
Quality Is Only Shared When Action Is Shared
In the automotive industry, quality can no longer be managed within company boundaries.
A supplier deviation can become a manufacturing problem, a manufacturing problem can become a customer complaint, and a complaint can lead to a long-term loss of trust.
Responsibility must therefore not only be defined in contracts and requirements. It must also be visible in day-to-day operations through:
- early cooperation;
- honest data sharing;
- rapid escalation;
- controlled change management;
- coordinated problem-solving;
- and the provision of appropriate quality capacity.
The quality of the supply chain is always the quality of the entire system.
If one participant only looks as far as the boundary of their own process, the risk continues to move forward. If manufacturers, suppliers and quality partners work together on prevention and intervention, quality can become a genuine competitive advantage.
The question is therefore no longer who owns the problem.
The question is how quickly and effectively the entire supply chain can solve it together.
